Walk into most strategy sessions and you’ll hear ambition articulated fluently and specifics articulated barely at all.
“We want to be the leading provider in our category.”
Not wrong. Just not strategy.
That’s sentiment. And sentiment doesn’t survive a difficult quarter.
A commercial strategy worth the name answers five specific questions. We use a framework called P.L.A.N.S.
Purpose
Why does this business exist commercially?
Not the mission statement version. The commercial one.
What problem do you solve, uniquely, and for whom?
If you can’t answer in one sentence, you’ll struggle to brief a new hire. Or say no to a bad-fit client.
Leadership Principles
Who owns revenue, and what do they refuse to compromise on?
Not a job title. A set of non-negotiables.
Never discount below a defined margin.
Every deal has a named champion before it’s forecast.
Written down. Enforced in the hard quarter, not just the easy one.
Approach
What’s your go-to-market motion, deliberately?
Outbound. Inbound. Referral. Channel.
Not which is correct in the abstract. Which one you’ve actually resourced.
Can your approach survive without the founder in the room?
If not, it isn’t a strategy yet. It’s a person.
Needs to Overcome
What’s the real friction, right now?
Every business has an honest answer and a comfortable one.
The comfortable answer blames the economy.
The honest one usually points inward.
Only one of those is actionable.
Success Metrics
How will you know you’re winning, in numbers?
Pipeline coverage ratio. Win rate baseline. Average deal cycle.
If you can’t measure it, you won’t manage it.
You’ll react to it once it’s already gone wrong.
Strategy Only Works With Rhythm
Even the best strategy fails without operating discipline.
Weekly pipeline reviews.
Monthly performance analysis.
Quarterly strategy adjustments.
This rhythm keeps the strategy alive inside the organisation instead of sitting in a deck.

Complete one P.L.A.N.S canvas per member of your leadership team, independently, before comparing notes.
The gaps between individual answers are usually more revealing than the answers themselves.
Final Thought
They don’t just plan. They operationalise the plan.
